Write the question and capture a comparable baseline. Choose a denominator, time window and owner. Example: median time from a qualified inquiry to the first useful reply over two weeks.
02 · Choose a small change
Map the bottleneck and pick one reversible intervention. Compare a checklist, a rule and automation before buying software. State why the change should help.
03 · Test with a limit
Set a small scope, an end date and a stop condition. Record setup time, recurring effort and exceptions, not only the hoped-for savings.
04 · Review the evidence
Compare the outcome with the baseline, explain any other changes and decide whether to keep, adjust or stop. Preserve failed attempts so the next decision starts with more evidence.
A concrete example
A service business suspects slow inquiry replies are losing customers. It records reply times and qualified inquiries for two weeks, then tests a shared reply checklist for two weeks. It compares response times and conversion counts while noting holiday closures and changes in lead source.
This is an illustrative study design, not a reported client result. A before-and-after change alone does not establish that the checklist caused the difference.
